01 / Challenge
A premium retail organization with a strong physical presence was losing digital market share to competitors with more capable e-commerce experiences. Their existing digital presence had been built incrementally, with a third-party e-commerce platform, a separately managed loyalty program, and a mobile app that did not share data with either. Customers experienced this fragmentation directly.
02 / Diagnosis
The technical fragmentation was a symptom of organizational fragmentation. The e-commerce, loyalty, and mobile functions operated as separate teams with separate objectives and separate technology contracts. A unified digital experience required a unified organizational model first, followed by a unified technology platform.
03 / Strategy
We recommended a phased approach: first, align the organizational model so that digital experience ownership was unified. Second, design a technology architecture that could serve all three channels from a single data layer. Third, migrate each channel to the unified platform in sequence, starting with the highest-impact touchpoint.
04 / Execution
Phase one was organizational consulting, defining the new operating model, responsibilities, and KPIs for the unified digital team. Phase two was platform architecture, designing the unified commerce infrastructure, customer data model, and integration layer. Phase three was implementation, migrating e-commerce first, then loyalty, then mobile, over 14 months.
05 / Outcome
The organization now operates a unified digital commerce platform serving all three channels from a single customer profile. Personalization capability, which was previously impossible due to data fragmentation, was deployed within six months of platform completion. Customer lifetime value metrics showed meaningful improvement in the cohort that experienced the new platform from the start.
06 / Lessons
Technology cannot solve an organizational problem. The most important work in this engagement was the first six weeks, before any technology decision was made, spent aligning the organizational model. Without that alignment, any platform we built would have fractured along the same lines as the previous one.
